2.三级渠道应战全国连锁 篇二

L公司是一家代理国内家电产品的省级分销企业，业务范围以省内为主，辐射周边省市。2006年营业额达到6亿元。但看起来强壮的省级代理，在全国性零售卖场出现后，公司效益就明显下滑了。在2005年年底，公司营业额较亡年底仅有小幅增长，市场占有率与利润率都大幅下降，下级经销商忠诚度降低，窜货、压款情况时常发生，严重影响了公司的品牌与声誉。

L公司很难抗衡家电连锁和大卖场，但它们也有明显的弱点：在与品牌厂商交易中通常延后付款，并额外增加各种名目的费用，单方面降价，使品牌厂商赢利能力大大下降。同时，全国性连锁各单店能给品牌厂商的陈列空间有限，顾客不能同时看到某一品牌的全部适销产品。

L公司从中看到了机会，最终确立了与大型家电连锁企业完全不同的发展方向：

在区域选择上，集中经营区域市场，缩短服务半径，降低经营成本。大型家电连锁在一级市场优势明显，L公司便将经营重点转移到二、三级市场。

在产品种类上，L公司执行单一品牌策略，通过完善产品专业服务水准来吸引顾客。家电连锁以规模来降低成本，L公司则以“为品牌厂家提供产品及客户信息”来强化厂商关系，借助品牌厂家想摆脱大型连锁的心理，努力成为其第二选择。

三级混合渠道

为实现新的营销战略，L公司必须改变自己原有的渠道模式，向下级城市渗透。

L公司将省内务区域市场分为三级，“不同级别城市不同渠道”，建立混合型渠道：一级市场直供终端，二级市场合作分销，三级市场区域代理。

一级市场(省会)：直供终端

1．渠道政策

一级市场零售业态发达，L公司主动要求直供大卖场及家电连锁，减弱当地批发商的作用。销售政策也倾向于零售商，向他们提供更多的服务和支持，并维持稳定价格，保证他们的毛利(一级市场的批发商毛利较低，一般在3％左右)，公司从经销商角色转型为市场管理者。

2．渠道成员分工

L公司库存相当数量的货，确保接到订单后能快速把货送到各零售店；向零售商提供专柜促销员，同时负责这些人员的招聘、培训和管理；执行厂家市场部制订的市场推广计划；承担相应的产品售后服务；公司业务员负责处理大零售店有关账期方面的财务手续，监控市场价格。零售商只需提供陈列位置、销售产品、按时结款即可。

3．优点

有效地掌控零售终端，稳定扣“大销量；省去中间环节，更好地控制窜货；销售人员直接参与零售店的经营活动，与顾客、竞争对手接触，市场应变能力加强；店面布置、人员管理也逐渐规范，有利于品牌建设。

4．弊端

渠道建设初期需要消耗大量资源，跟门店建立生意关系时间长，短期内迅速打开市场并不容易；而且零售业竞争激烈，不知道哪个门店会关张大吉，公司面临投入风险。

直供对管理也提出了高要求。一方面要安全及时地向众多零售商配送多规格产品，物流工作复杂；另一方面，经常调整差价和调换货物，手续繁多，财务管理难度加大。

二级市场(地市)：合作分销

1．渠道政策

I公司在二级市场设立办事处，与实力强大的经销商合作。经销商向L公司支付预付款，派自己的业务人员开发市场，铺货，进行深度分销，有效控制产品的市场价格，从中获得较高毛利(除正常的厂家返利外，还有价差利润)。零售点进货价格由双方共同商定，经销商负责协调批发价格。 2、渠道成员分工 办事处向经销商供货，经销商向零售终端铺货。办事处虽不向零售商供货，但要熟悉经销商的零售网络，负责维护销售情况较好的终端，以陈列、促销和获取订单为主，同时了解产品销售情况，向零售商提供促销、导购、店内形象管理和产品库存等方面的信息。一般终端则交由合作经销商维护。

办事处与经销商共同承担售后服务，主要是保证及时更换产品，有效处理退货。

在合作分销中，办事处保留了价格、促销、服务和市场管理等工作，以维护统一的品牌形象，分销、物流管理则交给实力强的经销商完成。

3．优点

降低营销成本。二级市场规模有限，零售点销量不大，一次进货量达不到办事处合理送货量，在人员较少的情况下，很难管好众多零售客户。利用经销商分销，办事处便可脱身，将更多的精力投入到市场建设和品牌维护上。

利用经销商资金，转移公司风险。经销商必须保持相应库存以应付零售商和二批随时提货，其预付款直接进入公司的资金链中；并且，经销商要大规模铺货给零售店，零售终端的铺货风险也相对转移。

发挥渠道的渗透能力。经销商在当地的渠道较为广阔，可以将公司产品迅速推广开，办事处则集中精力挖掘渠道潜力。

4．弊端

渠道容易失控。一旦办事处无力控制重点经销商，就会被他们牵着鼻子走，而更换经销商的损失相当大。

渠道不稳定。经销商有许多不规范的操作及盲目投资，经营风险极大，一旦周转困难或零售网络出现问题，可能就会满盘皆输。对此，L公司根据二八法则，将经销商重要的下线客户控制在手中，将经销商视为物流中心，不过分依赖(如图)。

三级市场(县市)：区域代理

1．渠道政策

不建立办事处，只派一名业务人员负责当地销售，在区域内寻找较有实力的经销商作为当地总代理。就区域内的销售目标达成一致后，双方确定结算价格，把全部销售工作交给总代。至于是发展下游批发还是直接向零售商供货，L公司不再过问。

总代可自由制定区域内分销政策，结合公司的对外销售价格，如无特殊原因，其毛利可以达到5％左右；区域零售商自己定价保证毛利，部分销量大的产品可获低毛利，销量小的高毛利。

2．渠道成员分工

分销工作完全由代理商完成，大部分促销活动也由其负责，L公司地区专员协助。由于代理商很难有效管理零售商库存，所以退换货成为这个市场的主要矛盾之一，L公司可通过一定的费用支持来缓解。

L公司地区专员只协助客户分销和处理突发事件，所以三级市场管理力度相对较弱，深度略显不足。

3．优点

能借助代理商的力量迅速扩大销售额，利用其资金并转移风险。由于产品晶牌知名度高、有较好利润，代理商会全力投入。

4．弊端

这种模式非常不利于晶牌建设。首先，由于当地的大部分工作由代理商包办，L公司将失去主导地位，代理商忠诚度有限，对品牌建设不够热心，容易出现短期行为。其次，代理商渠道有限，很难覆盖全部市场，市场的深度不够，销量增长缓慢。再次，过分依赖单一代理商，一旦合作出现问题，将对销售造成较大影响，并可能失去对市场的控制力。
